What is the Traffic Light retrospective?
The Traffic Light retrospective sorts observations by status: Green for what is going well, Yellow for what needs attention, Red for what is blocking or broken. The colours are universally understood, so the format needs no explanation and works well with stakeholders and cross-team groups.
The columns
- Green
- Yellow
- Red
When to use it
Use it for a quick health check mid-project, with large or mixed groups, or when you want to prioritise risks rather than reflect on feelings.
How to run it in Peel in 5 steps
- Create a Traffic light board and share the link or the QR code.
- Give five minutes to write; ask for specifics (a component, a process, a dependency).
- Reveal and group cards. Watch for Yellow items that should really be Red.
- Vote on Red and Yellow and discuss the top items.
- Turn Reds into actions with owners; review the Yellows next time.
Frequently asked questions
Can we use it for project status reporting?
Yes, but keep it a team conversation. Peel cards are anonymous by default, which helps people flag Reds early.
Is the colour coding accessible?
Columns are labelled with words and emoji, not only colour.
