What is the Onboarding Retro retrospective?

The Onboarding retro asks new joiners what Helped me, what Confused me and what was Missing. Fresh eyes see what the team no longer notices, and anonymous cards make honest feedback easier for newcomers.

When to use it

Use it after a new joiner's first month, after a hiring wave, or when reworking your onboarding.

Facilitator tip: invite people who joined in the last three to six months. They still remember what confused them but know the team well enough to suggest fixes. Ask them to name specific documents, tools or meetings.

How to run it in Peel in 5 steps

  1. Create an Onboarding board and share it with recent joiners (and their buddies).
  2. Write for five minutes; anonymity is on by default.
  3. Reveal and group the Confused and Missing cards.
  4. Vote and discuss the biggest gaps.
  5. Update the onboarding docs or checklist with owners and dates.

It is often better to let new joiners write first, then discuss with the team.
